Most IC teams are using AI in some form. The question worth asking in 2026 is whether any of it is making the work better, or whether it is just making it faster.
The PoliteMail and Ragan Internal Communication Trends 2026 found that 78% of internal communicators are using AI in some capacity. That is a high number. But the Gallagher Employee Communications Report 2025/26 qualifies it sharply: 75% of those teams are still in early-stage or ad hoc experimentation. They are generating drafts, rephrasing copy, saving an hour on a task that used to take three. That is useful. It is not strategic.
Every major IC event in 2026 has AI on the agenda. Ragan dedicated an entire conference to it in February. The IABC World Conference in Toronto has built its theme around the communicator’s evolving role in a world shaped by AI. The IoIC Festival in Hampshire lists channels, technology and AI as a dedicated zone. The volume of attention is not surprising. What is worth examining is what that attention is actually producing.
The gap between adoption and impact
The ContactMonkey Global State of Internal Communications 2026 identifies AI as the single biggest topic of interest in the profession right now. It also notes that most teams are still figuring out where the highest-value use cases actually sit. Using AI to produce a first draft is not the same as using AI to personalise communication at scale, to analyse engagement data across segments, or to help IC leaders model communication risk in a change programme before it launches.
The first kind of use saves time. The second kind changes outcomes. And the skills required to move from one to the other are genuinely different. The Gallagher Readiness Index found only 36% of IC functions feel AI-ready. That rises to 61% among teams that have put some form of governance in place. The governance question is not bureaucratic. It is foundational. Without it, AI use is a series of individual experiments that do not add up to a capability.
What governance actually means
It does not mean a policy document that lives in a SharePoint folder. It means answering a small number of practical questions as a team and sticking to the answers. Where will we use AI and where will we not? How do we handle AI-generated content published under a named leader’s voice? What is the quality threshold before something goes to an audience? How do we check for accuracy in AI-assisted research? Who is accountable for the editorial standard?
These are not complicated questions. But most IC teams using AI have not formally answered them, which means every practitioner is making individual judgements that may or may not align across the team.
The authentic voice risk
AI is very good at producing communication that sounds like communication. It is fluent, structured and plausible. It is also quite bad at sounding like a specific person, at carrying the particular tone, cadence and directness that makes a leader message feel genuine rather than processed.
Employees are not naive to this. The Edelman Trust Barometer 2025 found that 68% of employees already believe their leaders are withholding or misrepresenting information. Running leader communications through an AI tool and publishing the output does not help that number. It may make it worse.
The most effective IC teams using AI in 2026 are doing so in the background — research, analysis, first-draft ideation, data synthesis — and investing the time they save into the editorial and relationship work that AI cannot replicate.
